Building a shared scoping language before fieldwork

Scope fights rarely start in the kickoff. They start when someone quietly expands “revenue” to include every adjacent process without saying so.

Financial auditing guidance for cross-team audit coordination begins with vocabulary. If finance hears “revenue cycle” as billing plus collections, and internal audit hears billing plus credit plus deferred revenue, every later PBC will feel like an ambush.

Three labels that travel

We ask cohorts to freeze three labels before fieldwork: in scope, out of scope, and deferred. Deferred is the peace treaty—items that matter but will not consume this cycle’s evidence budget.

Write each label with an owner and a review date. A deferred item without a date is just avoidance dressed as planning.

A forty-minute alignment ritual

Instead of a three-hour workshop, run a timed pass: ten minutes for each desk to mark a shared process map, ten minutes to negotiate conflicts, ten minutes to publish the labeled list to the cycle channel. Publish means everyone can find it without asking who has the latest file.

What this does not solve

Shared language will not fix missing system access. It will make the access gap visible earlier, which is usually enough to stop week-three blame cycles.
